NoteIntroduction: Why a Single Feedback Framework Is Not Enough

Chapter 9 established that feedback matters and explained why it often fails: feedback directed at the self triggers defensiveness, disrupts task attention, and can actually reduce performance (A. N. Kluger & A. DeNisi, 1996). The Situation-Behaviour-Impact framework was offered as the operational answer to that problem. Yet managers who learn SBI, practise it for a week, and then attempt a live feedback conversation regularly discover that a single framework is not enough. The performance reality they face is more varied than any one model can address.

A manager who is trying to reinforce a star performer’s contribution needs a different approach than one who is raising a recurring performance issue for the third time. A peer who wishes to influence a colleague without formal authority cannot use the same script as a senior leader delivering a career-defining review. An employee seeking honest input on a strategy proposal needs a mechanism to pull feedback rather than wait for it to be pushed. The question of this chapter is therefore not “how do we give feedback?” but “which method of feedback fits which purpose?” and, equally important, “what mechanics turn a method into a behaviour change?”

Most organisations train managers on a single feedback framework and treat the training as complete. The field evidence, however, is that a single framework is insufficient: different performance situations require different methods, different audiences require different delivery, and the skill of choosing the right method is as important as the skill of executing it. Effective feedback is therefore a repertoire, not a script (H. Aguinis, 2013; M. London, 2003).


12.1 Theoretical Foundations

TipA Process View of Feedback Effectiveness

The most widely cited process model of feedback effectiveness, originally proposed by Ilgen, Fisher and Taylor in 1979, argued that feedback produces behaviour change only when four conditions are met in sequence: the recipient must perceive the feedback accurately, accept it as valid, develop an intention to act on it, and then actually change behaviour. Failure at any stage breaks the chain. Feedback can be factually correct but mis-heard, heard correctly but rejected as biased, accepted intellectually but without intention to change, or intended to be acted on but not translated into durable behaviour (H. Aguinis, 2013; A. N. Kluger & A. DeNisi, 1996).

Each stage is moderated by source credibility, recipient self-efficacy, and the specificity of the feedback. A method that strengthens perception (for example, SBI’s behavioural anchoring) does not automatically strengthen acceptance; a method that supports acceptance (for example, a self-appraisal-first sequence) may still fail at the intention stage without a commitment mechanism. The model thus explains why a single feedback technique cannot serve every purpose: each technique is optimised for one or two stages of the chain, leaving the others exposed (A. Bandura, 1997; A. N. Kluger & A. DeNisi, 1996).

NoteThe Four-Stage Acceptance Chain

The model identifies four sequential requirements for feedback to change behaviour:

  1. Perception: Does the recipient hear what the sender intended?
  2. Acceptance: Does the recipient believe the feedback is accurate and fair?
  3. Intention: Does the recipient resolve to act on it?
  4. Behaviour: Does the recipient translate intention into observable change?

Each stage is moderated by source credibility, recipient self-efficacy, and the specificity of the feedback. The model’s diagnostic value is that when feedback fails to produce change, the manager can locate the failure stage rather than abandoning the conversation as “the employee is not coachable” (A. Bandura, 1997; A. N. Kluger & A. DeNisi, 1996).

TipFeedback-Seeking as a Two-Way Phenomenon

The four-stage model assumes feedback flows from sender to receiver. Subsequent research, synthesised in London’s work on job feedback, showed that employees actively seek feedback as well as receive it, and that their seeking behaviour is a strategic calculation. Employees weigh the instrumental value of information against the ego cost of appearing uncertain, the social cost of seeming needy, and the image cost of exposing weaknesses (M. London, 2003).

High performers in environments with low psychological safety systematically reduce their feedback-seeking over time, because the social costs come to outweigh the instrumental benefits. This reframes feedback as a two-way phenomenon: organisations that want better feedback must make it safe to ask, not only effective to give. The implication is that feedback culture is built as much by what receivers feel free to request as by what senders choose to deliver (A. C. Edmondson, 1999; M. London, 2003).

NoteThree Triggers of Feedback Resistance

Resistance to feedback is not a character flaw but the predictable reaction to one of three distinct triggers. Understanding which trigger is firing allows both the sender and receiver to address it specifically rather than label the resistance as defensiveness.

The practical implication is that feedback resistance is predictable and often legitimate. Training both givers and receivers to recognise which trigger is active converts defensive conversations into productive ones (R. Bacal, 1999; D. W. Bracken et al., 2001).

TipA Synthesised View: Three Levers of Effectiveness

Taken together, these three streams explain why a single method is insufficient. The four-stage chain describes what must happen inside the receiver; feedback-seeking research describes when the receiver will actively engage; and trigger analysis describes why they sometimes resist. Each points to a different lever: perception and intention (the sender’s method choice), safety (the organisation’s culture), and trigger management (the receiver’s skill). An effective feedback system operates on all three levers simultaneously, and gains on any one lever are limited without the other two (H. Aguinis, 2013; M. London, 2003).

12.2 A Taxonomy of Feedback Methods

TipDiagnose Before You Deliver

Before selecting a method, managers must be clear about what type of feedback the situation requires. A single feedback event may sit at one combination of four orthogonal dimensions, and conversations fail when senders collapse dimensions that should be kept separate. A developmental, formative, positive, solicited comment (“you asked how your opening landed; the way you framed the problem before the solution really helped the client lean in”) is a very different intervention than an evaluative, summative, corrective, unsolicited comment (“your review rating is below expectations this cycle because three deliverables missed their committed date”). Each has a place; each demands a different method (H. Aguinis, 2013; M. London, 2003).

Dimension 3: Purpose

  • Evaluative feedback compares performance against a standard and supports a decision (rating, promotion, pay).
  • Developmental feedback surfaces a growth opportunity and supports learning.

Dimension 4: Initiation

  • Solicited feedback is pulled by the receiver through an explicit request.
  • Unsolicited feedback is pushed by the sender on their own initiative.

The four dimensions are independent: any feedback event can be located on each axis separately, and the resulting profile shapes which method will land (H. Aguinis, 2013; M. London, 2003).

WarningThe Quadrant-Collapse Failure Mode

The matrix has a practical use: before beginning a feedback conversation, the sender should identify which quadrant the conversation belongs in and select a method designed for that quadrant. Collapsing an evaluative-summative rating discussion into a developmental-formative coaching conversation produces the defensive response Chapter 9 described; the ratee cannot simultaneously hear an identity-threatening judgement and engage in open exploration. The most common organisational failure is the annual review meeting that tries to do both: deliver the rating and design the development plan in the same hour, with the consequence that neither is done well (D. W. Bracken et al., 2001; A. N. Kluger & A. DeNisi, 1996).


12.3 Structured Feedback Models beyond SBI

TipBuilding a Method Repertoire

Chapter 9 established Situation-Behaviour-Impact (SBI) as the baseline method for behaviourally anchored feedback. Several additional structured models are useful for specific purposes. None replaces SBI; each extends the manager’s repertoire. The skill of method selection, rather than mastery of any single framework, is the practical competence the manager must develop (H. Aguinis, 2013; M. Armstrong, 2009).

NoteThe Pendleton Sequence

Developed in the medical education context by Pendleton and colleagues in the 1980s and widely adopted in management coaching, the Pendleton model inverts the usual sender-receiver sequence by asking the receiver to speak first. The five steps are:

  1. The receiver states what they felt went well.
  2. The sender adds what they felt went well.
  3. The receiver states what they would do differently next time.
  4. The sender adds what could be done differently next time.
  5. Together, they agree on what will change.

The design addresses the acceptance stage of the four-stage chain directly: by surfacing the receiver’s own self-assessment first, the sender learns whether the receiver has already seen the issue (in which case the conversation is short and confirmatory) or whether a genuine gap in perception exists (in which case the gap becomes visible and discussable). The model also reduces identity-trigger activation because the receiver is not immediately in a defensive posture (R. Bacal, 1999; J. Whitmore, 2009).

TipThe BOOST Self-Audit

BOOST is a checklist for the quality of feedback content rather than a sequence for its delivery. The acronym stands for Balanced, Observed, Objective, Specific, and Timely. It is particularly useful as a self-audit for managers who suspect their feedback is becoming vague or judgemental.

Before delivering feedback, the manager checks:

  • Balanced: Does the feedback reflect both what worked and what did not, in fair proportion to the performance?
  • Observed: Is every claim grounded in something the manager personally saw, or only in what others reported?
  • Objective: Is the language descriptive (what happened) rather than interpretive (what it means about the person)?
  • Specific: Can the receiver identify the exact behaviour to change, or only a vague direction?
  • Timely: Is the feedback close enough in time to the behaviour that the receiver can still remember the context?

BOOST is not a script to deliver aloud; it is a filter to run feedback through before delivery (M. Armstrong, 2009).

NoteSTAR/AR for Evaluative-Summative Feedback

Used widely in behavioural interviewing and adapted for feedback, the STAR/AR model forces the sender to structure an evaluative comment around a complete performance episode rather than an impression. The original STAR covers Situation, Task, Action, and Result. The AR extension adds Alternative Action and Alternative Result, turning the conversation from backward-looking evaluation to forward-looking development.

STAR/AR is particularly suited to annual or mid-year reviews where the manager must ground an evaluative judgement in specific episodes. Its strength is evidentiary: a rating anchored in three well-documented STAR/AR episodes is defensible in a calibration meeting and convincing to the ratee. Its limitation is that it is heavyweight; it is overkill for in-the-moment developmental comments (H. Aguinis, 2013).

WarningDESC for Persistent Corrective Feedback

DESC (Describe, Express, Specify, Consequences) was developed in assertiveness training and is well-suited to corrective feedback on behaviour that has persisted after earlier, softer attempts. Its logic is to move a repeating issue from implicit dissatisfaction to explicit boundary setting without crossing into aggression.

  1. Describe the specific behaviour objectively (“In the last three weekly reports, the data sections arrived after the committed Friday 5pm deadline”).
  2. Express the impact in an I-statement (“I am finding that I cannot prepare for Monday’s review meeting without working over the weekend”).
  3. Specify the change required (“I need the data sections by Friday 5pm, or a heads-up by Thursday if the date is at risk”).
  4. Consequences name what will happen if the change is made, and what will happen if it is not (“If this holds, we stay on the current assignment; if it continues, I will need to move the responsibility to someone else”).

DESC is a high-stakes method: it should be used sparingly, only after SBI-level feedback has already been attempted without effect. It crosses from purely developmental feedback into the territory of performance management, and the sender should be prepared to follow through on the stated consequences (R. Bacal, 1999).

TipStop, Start, Continue and BOFF

The Stop-Start-Continue model is the lightest of the structured methods. It asks three questions: what should I stop doing, what should I start doing, and what should I continue doing? Its simplicity is its strength; it works especially well for peer feedback, 360 debriefs, and project retrospectives where a quick structured cut is more valuable than a deep evaluative analysis. It also explicitly solicits a balanced view, reducing the risk that the receiver hears only criticism (M. Armstrong, 2009; D. W. Bracken et al., 2001).

BOFF (Behaviour, Outcome, Feelings, Future) is a close cousin of SBI with one significant addition: the explicit naming of feelings. In contexts where the impact of a behaviour is interpersonal or emotional rather than operational, BOFF tends to produce more honest conversations than SBI’s “impact” frame, because it names what SBI’s impact step often leaves implicit. It is particularly useful for peer feedback in matrix structures where formal authority does not underwrite the conversation (R. Bacal, 1999).

12.4 Feedforward: A Future-Focused Alternative

TipThe Goldsmith Argument: Look Forward, Not Back

Marshall Goldsmith proposed a deliberately provocative alternative to feedback, which he called feedforward. The argument is that feedback is backward-looking and therefore invites defensiveness about events the receiver cannot change, whereas feedforward asks for suggestions about future behaviour the receiver can still choose. The mechanics are simple: the receiver identifies one behaviour they want to improve, asks two or three colleagues for specific future-focused suggestions, listens without defending or debating, says thank you, and moves on. The colleague is asked for ideas, not judgements (R. Bacal, 1999; M. Buckingham & A. Goodall, 2015).

NoteWhy Feedforward Works

Feedforward is psychologically disarming for four reasons:

  • It focuses on the future, which the receiver can still influence; the past is fixed and therefore threatening.
  • It positions the giver as a helper rather than a judge, which reduces source-credibility resistance.
  • The “listen and thank” rule prevents the spiralling defensive dialogue that most feedback conversations produce.
  • It is inherently solicited, which aligns with research finding that pulled feedback is better received than pushed feedback (M. Buckingham & A. Goodall, 2015; M. London, 2003).

Feedforward is not a replacement for evaluative feedback; organisations still need to make rating and pay decisions. But it is an unusually effective supplement for developmental work on behaviours the receiver has already acknowledged they want to change.


12.5 Radical Candor: Care and Challenge

TipThe Two Dimensions of the Manager’s Stance

Kim Scott proposed a two-dimensional framework for the manager’s feedback stance, based on her observations at Google and Apple. The two dimensions are the extent to which the manager personally cares about the employee and the extent to which the manager is willing to directly challenge them. The four quadrants describe four recognisable managerial archetypes, and Scott’s central observation is that ruinous empathy (high care, low challenge) is the most common managerial failure mode in modern workplaces, not obnoxious aggression. Managers who care about their employees frequently withhold the hard feedback the employee most needs, on the mistaken view that kindness and honesty are opposed (R. Bacal, 1999; M. Buckingham & A. Goodall, 2015).

Radical candor requires both dimensions; either alone produces a recognisable failure mode. The matrix is therefore not a personality typology but a behavioural prescription: care personally and challenge directly, in the same conversation (R. Bacal, 1999; M. Buckingham & A. Goodall, 2015).

WarningCultural Calibration for the Indian Context

Applied in an Indian context, the radical candor idea needs calibration. The Indian cultural environment is typically higher on power distance and collectivism than the Silicon Valley environment Scott describes, which means that “direct challenge” delivered without careful framing can be heard as public humiliation rather than care. The care dimension is therefore not optional in the Indian setting; it is the precondition that makes the challenge landable. Practically, this means that radical candor in Indian organisations usually requires private settings for corrective feedback, longer-cycle relationship investment before challenging conversations, and visible signs of personal care that would be unnecessary in lower-power-distance cultures (P. Chadha, 2003; G. Hofstede, 2001).


12.6 The Neuroscience and Emotion of Feedback

TipFeedback as a Social-Threat Trigger

The emotional architecture of the feedback recipient shapes what is possible in the conversation. Social cognitive neuroscience research has identified five domains in which the brain responds to social experience in the same way it responds to physical threat or reward: Status, Certainty, Autonomy, Relatedness, and Fairness, often summarised as the SCARF acronym. Feedback routinely activates threat responses in four of the five domains: it can lower perceived status, introduce certainty about unwanted outcomes, reduce autonomy through prescribed change, and violate fairness perceptions. Once a threat response is active, the prefrontal cortex resources the receiver needs to actually engage with the feedback are reduced (A. Bandura, 1986; A. C. Edmondson, 1999).

  • Status threat: “You did this wrong” is a status reduction. “The team’s deliverable on this dimension did not meet the standard” is factually equivalent but status-preserving.
  • Certainty threat: Vague feedback (“You need to be more strategic”) leaves the receiver uncertain about the gap, the standard, and the path forward; certainty collapse produces anxiety that blocks reception.
  • Autonomy threat: “You must” language removes choice; “One option is” language preserves it.
  • Relatedness threat: Feedback from someone perceived as outside the relationship circle is heard as attack; feedback from an ally is heard as help.
  • Fairness threat: Feedback perceived as biased, selective, or political activates a fairness response that overrides the content.

The practical implication is that the same feedback content can succeed or fail depending on which SCARF dimensions it activates or protects. A skilled manager designs the conversation to minimise threat activation across all five (A. Bandura, 1997; A. C. Edmondson, 1999).

TipThe Psychological Safety Substrate

The SCARF analysis intersects with research on psychological safety. Safety is the team-level state in which people believe they can speak up without being punished for honest mistakes, bad news, or dissent. Without safety, feedback-seeking disappears, threat responses are persistent rather than episodic, and even well-designed feedback methods fail because the recipient cannot afford to accept them. The investment in psychological safety is therefore not separate from the investment in feedback skill; it is the substrate that makes feedback skill usable (R. Bacal, 1999; A. C. Edmondson, 1999).


12.7 Case Studies

NoteCase Study 1: HCL Technologies and the Employees First Feedback Revolution

Context. HCL Technologies entered the 2000s as the fifth-largest IT services firm in India, growing rapidly but reporting mid-tier employee engagement and a feedback culture typical of large Indian IT services: annual appraisals, limited upward feedback, and a leadership mystique that made candid manager-level comments organisationally risky. Vineet Nayar, who became CEO in 2007, diagnosed the engagement problem as a feedback problem: managers received little honest feedback from their teams, and the teams therefore had little reason to believe that leadership decisions were informed by reality on the ground.

Initiative. The Employees First, Customers Second (EFCS) programme, described by Nayar in a 2010 Harvard Business Press book of the same name, flipped the conventional feedback flow. The 360 appraisal tool, rather than being limited to a tight circle of peers and direct reports, was opened so that any HCL employee could give feedback on any manager in the organisation, and the results for senior leaders (including Nayar himself) were published transparently on the internal portal. The programme also introduced a smart service desk that converted managerial commitments into tracked tickets that employees could see close or overdue, making manager responsiveness itself a feedback dimension.

Design Logic. The design directly addressed the three levers of the feedback effectiveness framework. The sender lever was strengthened by structuring the 360 around specific leadership behaviours rather than abstract traits. The organisational safety lever was strengthened by the CEO publishing his own results first, which collapsed the perceived cost of giving upward feedback. The receiver skill lever was addressed by bundling 360 results with coaching conversations rather than leaving managers alone with the feedback. The overall effect was to make feedback-seeking a routine managerial habit rather than a self-exposing risk.

Outcomes. HCL’s subsequent five years saw a period of significant growth in revenue and market capitalisation, and the company’s engagement scores rose substantially. More importantly for the question this chapter addresses, the feedback practice itself persisted beyond Nayar’s tenure; the transparent 360 and the employee-visible service desk became part of the organisational fabric rather than a leadership fad. The case is widely taught internationally because it empirically demonstrates that transparent upward feedback, contrary to the usual assumption in hierarchical settings, is compatible with a high-power-distance culture when the leader’s own behaviour models the norm (P. Chadha, 2003; G. Hofstede, 2001; T. V. Rao, 2008).

Discussion Questions

NoteCase Study 2: Flipkart and the Continuous Feedback Platform

Context. Flipkart, India’s largest homegrown e-commerce platform, grew from a start-up in 2007 to an organisation of over 30,000 direct and indirect employees by the mid-2010s. The pace of growth created a specific feedback problem: the annual appraisal cycle, adequate for steady-state businesses, was structurally inadequate for roles whose scope, metrics, and reporting lines changed every few quarters. Employees received formal feedback once a year on work that had been substantially redefined twice since.

Initiative. Flipkart’s people function, working with its engineering organisation, progressively replaced the annual cycle with a continuous feedback system structured around four components. First, a light-weight weekly one-on-one cadence between managers and direct reports, with shared agendas and action tracking, converted manager-employee feedback from an annual event into a weekly habit. Second, quarterly objectives were reviewed each quarter, with formal written feedback on objective achievement and on demonstrated behaviours at the end of each cycle. Third, peer feedback was structured through project closures rather than left to goodwill: every project of three months or more ended with a structured retrospective in which team members used a Stop-Start-Continue format on one another. Fourth, an internal tool enabled any employee to recognise any other employee for specific demonstrated behaviours, with the recognitions visible on the company intranet and aggregated into a quarterly view.

Design Logic. The design dismantled the single annual touchpoint and distributed feedback across many smaller, lower-stakes moments. Each individual feedback event was less weighty than an annual review, which reduced threat-response activation. The cumulative feedback volume was substantially higher, which gave the receiver more signal and more opportunities to calibrate. The peer component addressed the structural limitation of manager-only feedback in a matrix organisation. The technology reduced friction; the norms were built by visible executive participation in weekly one-on-ones of their own (D. W. Bracken et al., 2001; A. C. Edmondson, 1999).

Outcomes. Internal studies at Flipkart reported that the quality of feedback received, as rated by employees, improved substantially over the first two years of the continuous feedback system, and that manager effectiveness scores (as rated by direct reports) rose in parallel. Annual attrition among high-performing engineers, the hardest population to retain, declined during the same period. The case is instructive for two reasons: it illustrates how technology can lower the cost of feedback enough to change the behaviour, and it shows that continuous feedback works best when it is a bundle (cadence + objectives + peer + recognition) rather than any single mechanism. Organisations that have tried to adopt only the tool, without the four components and the manager-capability investment, have generally reported low impact (H. Aguinis, 2013; S. R. Kandula, 2006).
